The Context

Meaningful AI transformation starts with understanding how the business actually works.

Ryder provides supply chain, transportation, and fleet-management solutions to some of the world’s largest companies. Its operations span complex systems, large volumes of information, multiple teams, and critical business processes.

VBT has worked with Ryder across major digital initiatives for more than six years, including creating a unified design system and building scalable digital products and experiences.

That experience gave the team a strong starting point, but the transformation did not rely on assumptions. VBT went directly into the work, sat with the people responsible for it, and examined how the process operated in practice.

The Opportunity

Start with the work, not the technology.

VBT began inside Ryder’s business-development organization, working directly with the people responsible for the day-to-day process.

Together, we mapped how the work moved across people, information, systems, decisions, and handoffs. We identified where time was being lost, where context was fragmented, and where AI could improve speed, consistency, visibility, and capacity.

The result was not a list of generic AI ideas. It was a prioritized transformation roadmap grounded in how Ryder’s business actually operates.

The Approach

Redesign the complete workflow.

Using VBT’s Transform Work approach, the team examined the process end to end:

  • What work should remain human?
  • What repeatable steps could AI support or perform?
  • What information and business context would the system need?
  • Where should reviews, approvals, and exceptions occur?
  • How would the new workflow connect with Ryder’s existing technology?
  • How would value be measured once the new system entered production?

This allowed Ryder and VBT to define a better operating model rather than simply inserting AI into the existing process.

The Foundation

Build the first workflow with what comes next in mind.

The initial solution is being built as a focused production workflow, not a disconnected demonstration.

Where appropriate, VBT is applying the same principles behind TrackFrame: connecting the necessary business context, systems, AI capabilities, human controls, evaluations, and operational visibility beneath a purpose-built experience.

The immediate objective is to improve one important area of work. The broader opportunity is to create reusable patterns and capabilities that can support future workflows across Ryder.

The Next Phase

Move from roadmap to production.

With the first opportunity identified and the future workflow defined, Ryder and VBT have moved into production delivery.

The team is now building, testing, and preparing the initial capabilities for real users and real operating conditions. Adoption, quality, performance, and business impact will be measured after launch and used to guide what should scale next.

The transformation is still underway. The direction is clear: begin with one valuable area, put the better way of working into production, prove the outcome, and expand based on evidence.

The fastest path to AI value is not a broader strategy. It is a deeper understanding of the work.

Ryder’s journey did not begin with a platform purchase or a company-wide AI mandate. It began with one important business function, direct observation of how the work happened, and a focused effort to redesign it around people, AI, systems, and measurable outcomes.
